Why Creative Audits Fail
Most agencies diagnose creative fatigue by looking at ROAS or CPA. This is a lagging indicator. By the time your CPA has spiked, the creative has already been dead for three days, the algorithm has shifted budget to underperforming variants, and you've wasted thousands of dollars in ad spend.
Since the iOS14 tracking updates, targeting is no longer your primary lever—creative is. The ad itself dictates who sees it. If your creative fails to capture the right audience in the first three seconds, the platform's machine learning model assumes the ad is irrelevant and penalizes your CPMs.
To fix creative fatigue, you have to diagnose the exact second the user loses interest. We do this by pulling two custom metrics directly from the Meta and TikTok ad managers: Hook Rate and Hold Rate. These two metrics form the foundation of our entire creative strategy.
The Baseline Targets
A healthy ad needs a Hook Rate of >25% and a Hold Rate of >30%. If an ad falls below these benchmarks, the algorithm stops delivering it effectively. Note: B2B targets tend to be slightly lower (20% Hook) due to niche targeting, while hyper-broad D2C needs 30%+ to survive.
The 5 Core Hook Archetypes
Before mapping your data, it's crucial to understand what makes a good hook. A hook isn't just someone yelling "STOP SCROLLING." It's a calculated pattern interrupt. Here are the five archetypes we test for every client:
- The Contrarian: "Stop doing X." Challenges a deeply held belief of your target audience. Highly polarizing, high engagement.
- The Native Platform: UGC style, low-fi. Blends seamlessly into TikTok or Reels. Relies on native text bubbles and trending audio.
- The Visual Pattern Break: Rapid movement, weird camera angles, or hyper-stylized AI-generated visuals (this is where our AI Studio excels).
- The Direct Callout: "If you're a SaaS founder doing $1M ARR..." Hyper-specific targeting disguised as creative. Low overall hook rate, but incredibly high hold rate for the right prospect.
- The Oddly Satisfying / ASMR: Pure visual retention. Great for physical products where the texture or application is visually compelling.
The Diagnostic Quadrant
Once you export your last 30 days of creative data into a spreadsheet, calculate the Hook and Hold rates for every active video asset. Map them into the following four quadrants to instantly know what your creative team needs to build next.
1. The Unicorn (Scale)
The golden child. The hook grabs them, and the core message keeps them. This ad is printing money.
- Action: Scale spend immediately. Increase daily caps by 20% every 48 hours.
- Extraction: Reverse-engineer the core argument. Why did they stay?
- Iteration: Create 5 minor variations (change the CTA, change the background music) to prevent ad fatigue.
2. The Clickbait (Fix Core)
You grabbed their attention, but they dropped off immediately. The hook promised something the core video didn't deliver, breaking trust.
- Action: Pause the ad. Keep the first 3 seconds locked in.
- Extraction: Identify the drop-off point. Did the pacing slow down too much? Was the transition jarring?
- Iteration: Rewrite the middle 10 seconds of the script. Get to the value prop faster.
3. The Hidden Gem (Fix Hook)
Nobody is stopping to watch, but the few who do watch the whole thing and convert. The core argument is brilliant, but the start is boring.
- Action: Send to the AI Studio immediately.
- Extraction: The core value prop works. Do not touch it.
- Iteration: Generate 10 net-new, aggressive 3-second visual hooks. Splice them onto the front of this exact core video.
4. The Dud (Kill)
Boring start, boring middle. The concept fundamentally failed to resonate with the audience, or the angle is entirely burnt out.
- Action: Turn off the ad. Kill it with fire.
- Extraction: Log the angle in your "failed concepts" wiki so the team doesn't repeat it.
- Iteration: Ideate net-new concepts. Do not attempt to salvage.
